Process Change Phases
- Identify and define - Express why change needs to occur and why it needs to happen within a defined timeframe.
- Obtain Support – Obtain agreement from the key decision-makers, resource holders and those impacted by the change that a change is required.
- Articulate goals - Define in specific and measurable terms the desired organizational results.
- Identify roles - Assign responsibility to applicable participants for the various tasks and duties.
- Develop and nurture capability - Build organizational systems and participant skills necessary for ensuring success of the change.
- Establish changes - Institutionalize the change to ensure that it becomes the “De facto” way of doing things within the organization.
Change Management Principles
Summit2Sea applies its change management approach to assist each organization accomplish the successful implementation of new or transformed systems and business processes. This principled approach is one that displays integrity and stimulates both openness and trust thereby ensuring lasting success. Adoption and utilization of following key principles significantly increase the chance of success for each change initiative. These principles are:
- Sponsorship - The change program has the visible support of key decision makers throughout the organization and resources are committed to the program.
- Planning - Planning is conducted carefully before program implementation and documented. Objectives, resources, roles and risks are identified in the plan. Major stakeholders provide buy in and approve the plan.
- Measurement - Goals and objectives are identified and documented in measurable terms and program progress is consistently monitored and communicated to major stakeholders.
- Engagement - Stakeholders participate in an environment of shared trust, openness and respect.
- Support Structures - Resources and support systems are provided to the implementers and change recipients both before and after the change initiative is completed.
Change Management Activities
In addition to the principles identified above there are eight activities that are essential to effective change management. Summit2Sea will define and partner with each client to ensure the success of the change program. These activities are:
- Managing Stakeholders – Summit2Sea will assist each client in the identification and management of change stakeholders. A stakeholder is any person with an interest in the change process or the outcome of the proposed change. Stakeholders usually have a mixture of competing interests and often act to further their agendas. Summit2Sea will help develop a plan that leverages program, initiative, or project stakeholder to build a stakeholder alliance that conveys change behaviors into the ranks and nurtures acceptance within the organization and facilitates rapid-decision-making on issues affecting the program or project.
- Setting Goals - Summit2Sea will help each client in the setting of clearly defined and measurable objectives. Setting goals, if done properly engages stakeholders and commits them to the program. Other benefits include identifying important efforts and providing a gauge for measuring program success.
- Clarifying Roles - Summit2Sea will help each client identify and clarify roles and tasks. People, and only people, can make organizational change happen. For each change initiative, we will identify the four key change roles: Change Driver, Change Implementer, Change Enabler and Change Recipient. In organizations with a low performance culture, many employees and managers will expend considerable effort in hiding from responsibility. We will help ensure that the correct person has been selected for the right role.
- Developing Teams - Summit2Sea will help each client develop the right teams required for the change. Development of these teams reduces individuals from working in isolation and promotes collaboration. Positive results will more likely be achieved through people working in collaboration on a team. In addition, we will help identify the correct team leaders to help ensure that each team leverages each individual’s strengths and are more productive and effective.
- Workforce Preparation – Summit2Sea will assist each client in preparing its workforce for the integration of new system and processes. We have developed a comprehensive matrix that compares new business processes to old roles/jobs. This analysis identifies how each old role/job is required to change in the new system by aligning those against the new business processes. The analysis also identifies any required alterations to existing supervisor/employee relationships and any potential changes to organizational boundaries that result from the change in business processes. It is critical that both management and employees understand their role/job in the new business environment. This analysis is the foundation for developing a comprehensive training strategy.
- Training - Summit2Sea will provide each client expert advice on the application of appropriate training strategy. This strategy includes development of a training plan, determination of the most effective training delivery method, and preparation of training materials and environments to prepare users for the new systems, processes, and procedures. Summit2Sea will also provide each organization with training sustainment so that end user training doesn't end at implementation, but will be available on demand for new users or for future retraining sessions. This sustainment also ensures that the “old ways” of completing a task will no longer be utilized and only the “new ways” will be used in the future. In addition, Summit2Sea is willing to share knowledge and operate in a dynamic support environment. We use support as a training opportunity to ensure your organization capacity is maximized by eliminating repeat issues. Empowering users with knowledge reduces support costs and increases an agency’s knowledge.
- Dealing with Resistance - Summit2Sea will partner with each client to identify and reduce resistance to the new change. We will collaborate with each client to develop a well thought out plan for dealing with the resistance. This plan should include identification of the resisters, their reasons or objections for resistance and alternative methods to help people deal with change.
- Appraisal - Summit2Sea will help design reporting metrics which will help to understand the progress being made under the various change management initiatives that occur within our client’s organization. These metrics assist with identifying status, effectiveness, risks and areas for improvement.
